We build long focus-music sessions for a living, so we have a horse in this race. We have also watched enough people work to know music is not magic. Here is an honest tour of what holds up, what doesn't, and how to pick sound that helps you.
Why music helps at all
The best-supported explanation is unglamorous: music works mostly through mood and arousal, not through any mystical effect on intelligence. The famous "Mozart effect" — the idea that classical music makes you smarter — collapsed under replication. What survived is simpler: music you enjoy nudges your mood up and your alertness into a useful range, and a person in that state does better work. Researchers call this the arousal-mood hypothesis, and it explains most of what people feel when the right playlist comes on.
Music also does a second, more practical job: it masks an unpredictable environment. A door slamming, a colleague's phone call, a neighbour's dog — each one yanks attention. A steady bed of sound smooths those spikes into a floor your brain can ignore. This is why music helps most in noisy places and least in a silent room.
When music hurts
The clearest finding in this field is called the irrelevant sound effect: speech-like sound interferes with verbal working memory. If your task involves holding words in your head — reading, writing, memorising — lyrics compete for exactly that machinery. People routinely underestimate the cost because the music feels pleasant while it quietly taxes them.
Three properties make music distracting, and they compound:

Matching sound to task
The practical rule: the more verbal and novel the task, the quieter and plainer the sound should be.
